The activation sprint

I’ll identify what’s blocking activation and what to improve first, so more users can reach your product’s value.

A four-week collaborative Sprint for product-led SaaS teams that know their product works but lose too many users before they activate.

The problem

Your product works. Too many users never get far enough to see it.

You loose most of your users after sign up and you don’t know why.

Your data shows where they drop off, but not why.

Without knowing why they leave, you can’t tell what to improve in the product.

The solution

The Activation Sprint gives your team the clarity and confidence to improve the right parts of the customer journey, so you can stop guessing, avoid wasting resources and help more suitable customers reach the value that makes them stay.

The approach

What Happens During the Activation Sprint

01

Set a clear focus

Your team chooses the customer group to focus on and what getting value means for them. I get the access and input I need to start.

02

Find the best opportunities

You get a full review of the onboarding journey. It shows where customers get stuck, why it happens, and the top five opportunities to improve.

03

One-hour strategy consultation

We talk through the findings on a call and agree on the direction for the solution phase.

04

Turn five opportunities into five solutions

I develop solutions for four of the opportunities. In a workshop, we review them and create the fifth solution together. You get all five wireframed in Figma, ready for your product designer to turn into final designs.

05

Support your team for 30 days

I answer questions, review designs, and help your team move the work forward.

About

Hi, I am Kate.

Before starting FounderUXLab, I spent eight years designing customer journeys for products used by millions of people, mainly in retail and automotive. I worked closely with product, engineering, and business teams.

Not every problem needs a big redesign. I start by finding where people get stuck and why. From there, I look for the simplest solution that solves the problem, makes sense for the business, and is realistic for the team to build.

In my Sample audit, I take you through an onboarding journey and explain what I notice along the way. Take a look to see how I think and whether my approach feels right for your team.

Deliverables

The Activation Sprint includes

Customer Journey map

A visual of the full onboarding journey, showing how the stages connect and where pain points and opportunities appear.

Step analysis in Notion

A detailed step-by-step review in Notion. Every step is rated, with an explanation of what works, what may stop users and why.

Prioritised opportunities

Every opportunity ranked by customer impact, confidence level and high-level effort, so your team knows what to tackle first and what can wait.

Wireframed solutions

Five recommended changes wireframed and annotated in Figma, ready for your product designer to turn into final designs.

The Activation Sprint is for you if...

Your product is product-led.

Users can sign up and reach value on their own, without a demo or a sales call.

You have active users

You’ve seen users activate, stick around, or pay. Your product can create value. The problem is how many new users never get far enough to experience it.

You have evidence of an activation or early-retention problem.

Low activation rates. Drop-off at specific points in the journey. Support questions that keep surfacing the same confusion.
You can already see the problem. What you can’t see yet is the cause.

You can bring the right people into the Sprint, and act on what comes out of it.

This isn’t a generic UX audit. Recommendations that fit your product need input from the people who know your users, your data, and your product decisions. Your team also needs the capacity to build and ship them. That’s where the results come from.

Full guarantee details are explained in the FAQ below.

WHAT HAPPENS NEXT

Start with a 30-minute intro call

You’ll leave with one concrete observation about your onboarding, whether we work together or not.

Book the call

Pick a time that works for you and fill in a short form about your product, your users, and what you’re seeing in your onboarding. It helps me prepare before we talk.

The intro call

We discuss what is happening in your onboarding and whether the Sprint fits.

Receive the proposal

If it’s a fit, you’ll get a proposal with everything you need to decide. Talk it through with whoever needs to be involved, then come back with questions or a yes or no.

Contract and kickoff

If you decide to go ahead, I’ll send the contract and invoice. Once payment clears, the Sprint begins.

FAQ

You’ll leave the call with two things:

  • One concrete observation about your onboarding. Something specific I can see from reviewing your product before the call. Not a full audit, but one thing worth taking back to your team, whether you hire me or not.
  • A clear answer on whether the Sprint fits your product. If it does, I’ll walk you through the next steps. If it doesn’t, I’ll tell you straight.

The call itself is a conversation. You walk me through your onboarding and what you’re seeing from your side. I ask questions. We work out whether it’s a fit together.

Three things make the conversation more useful:

Your onboarding data

Whatever you have on how new users move through your product. Activation rate, where users drop off, time-to-value, early churn numbers. Bring what you have. There is no minimum.

Your view of the user who's activating.

Who are they? What are they trying to do? What do they have in common? It’s fine if you don’t have all the answers.
We’ll work with what you know.

What you've tried so far.

Any changes you’ve made to onboarding and whether they moved the numbers.

The launch price for the Activation Sprint is $12,500, paid in two parts:

  • $6,250 before kickoff. This covers the strategy session, full journey review, journey map, detailed analysis and prioritised opportunities, including the top five priorities.

  • $6,250 before the solution work begins. This is only due if you decide to continue after receiving the first part. It covers the development of five solutions, the collaborative workshop, five annotated wireframes and the following 30 days of support.
Pricing is shown in USD. EU-based clients can be invoiced in EUR.
Your two payments are protected separately, with a 7-day satisfaction guarantee for each.
Your first payment

Your first payment is covered for seven calendar days after the strategy consultation. By then, you will have received your journey map, detailed analysis, full ranked list of opportunities and top five priorities.

If you are not completely satisfied with the strategic value of the journey work and consultation, I will refund your first payment in full and the Sprint will end there.

Paying the second invoice confirms that you are satisfied with the first part and closes this guarantee.

Your second payment

Your second payment is covered for seven calendar days from the delivery of your five annotated wireframes.

If the solution direction does not meet your expectations, I will refine the work around your feedback at no extra cost. If the revised work still does not resolve your concerns, I will refund your second payment in full.

What the guarantee covers
The guarantee covers the quality, usefulness and strategic value of my work. It does not promise a particular increase in activation, retention or revenue because those results also depend on implementation and what happens after release.

Allow around eight weeks from kickoff to the end of support. The Sprint is planned over four weeks, followed by 30 days of async implementation support.

The four-week plan depends on getting access and input on time. It also depends on your team joining the strategy session and workshop as planned. Delays may move the delivery date.

Choose one person to act as the project lead and my main contact. They help me get access to the product, research and data. They also help bring in the right people when their input is useful.

Your team’s set meeting time is one 45-minute strategy session and one two-hour solution workshop. I may also send a few questions for your team to answer async between sessions.

I recommend involving people who can give me the following input:

  • Customers: Someone who speaks with customers often and knows which questions or problems keep coming up. This may be someone from customer success, support, research, or product design.
  • Product: Someone who can explain how the onboarding works today and why the team made those choices. This may be a founder, product manager, or product owner.
  • Design: The designer who will use the wireframes to create the final designs.
  • Business: Someone who can explain why improving activation matters now and what the business needs to achieve. This may be a founder, head of product, or growth lead.
  • Data: Someone who can explain what you track, where users drop off, and what the data shows. This may be someone from analytics, growth, or product.
  • Engineering: Someone who can flag any technical limits or dependencies that may affect the solutions.

You can send questions, designs, prototypes, testing plans and relevant findings for feedback.

Support is provided through email or Slack, with responses within two business days.

Calls, full UI design, development and code reviews are not included.

If you need ongoing support beyond 30 days, email kate@founderuxlab.com to discuss a monthly retainer.

Yes. Send me your standard NDA before the intro call if you’d like it in place before we talk, or before kickoff if you’re comfortable with the intro call happening first.

This Activation Sprint is not the right fit in four situations.

  • Your onboarding involves a sales rep or implementation team getting users to value. The Sprint is built for self-serve products where users can sign up and reach value on their own.
  • You don’t yet have users reaching value in your product. The Sprint finds where your onboarding is losing users before they experience the product working. If no one is reaching that point yet, the problem is upstream of onboarding.
  • You don’t see a specific drop-off in early use. You don’t need perfect activation data. You do need reason to believe the problem is in those first few sessions.
  • Your team can’t ship changes in the next quarter. The Sprint is only useful if someone builds the recommendations.

No pressure to move forward. You still leave with the observation I shared about your onboarding. That’s yours regardless of what we decide.

If things change later, the door’s open.
